Why did my Google Ads leads suddenly drop when I didn't change anything?
TofuAnswer by the Tofu team · checked

Usually something did change, just not on your side. Once you've ruled out reporting delay, check in this order. First, did tracking break: a removed tag, a new form or thank-you page, a consent banner change, or a conversion action marked "Misconfigured"? Second, did Google change something: auto-applied recommendations, the September 2026 AI Max upgrade or the August 2026 Target CPA change? Third, did costs rise or impression share fall? Fourth, do new spam filters now count fewer leads? Last, did demand really fall? Change history, the conversions summary and explanations in the campaigns table answer most of these quickly.
As of October 2026.
Are the leads really gone, or just not reported yet?
Rule this out first, because recent days always look low. Google dates its main conversion columns by the ad click, not the conversion: "if your ad was clicked on last week and that traffic converted this week, both the click and the conversion are reported back to last week." Modeled conversions "can take up to 5 days to fully process."
- Compare full weeks that ended at least a week ago, and add the "Conversions (by conv. time)" column to see when leads came in.
- Hover over a value in the campaigns table that's blue with a dotted line and select View explanations; one type is "Conversion delay." Explanations don't show if your date range includes today or goes back more than 90 days.
- With a handful of leads a month, compare four-week blocks and count leads in your CRM too.
Is my conversion tracking broken?
Check this before the campaign: a tracking gap also feeds Smart Bidding fewer conversions, which can pull bids and spend down. Go to Summary in the Goals menu and check the "Status" column. Google's troubleshooting page lists five statuses:
| Status | What Google says it means |
|---|---|
| Active | Working as intended |
| Needs attention | There are issues, but it hasn't stopped recording |
| Misconfigured | "Conversions have stopped recording entirely due to a setup error or a broken tag" |
| Awaiting conversions | None in the last 7 days: a new action, paused campaigns or too little traffic |
| Removed | Deleted or archived |
Google says some of these are still rolling out. Its conversions summary page uses other names ("No recent conversions," "Inactive") and its Tag Assistant page others again ("Unverified," "Tag inactive"), so you may see either set. A campaign marked "Eligible (Misconfigured): Your website is missing a Google tag" often hasn't recorded biddable conversions in the last 28 days.
- Test the tag. Hover over the status, select Troubleshoot, then Continue to open Tag Assistant, and submit your form.
- Look for site changes. If you've "moved to a new domain or thank-you page, confirm the tag is present on the new URLs," Google says. In Google Tag Manager, check the Conversion Linker and the conversion tag triggers.
- Check consent. In basic consent mode, Google tags don't load until a visitor responds to the banner, and if they decline, "no data is transferred to Google at all."
- Compare with your CRM. If paid search leads in your CRM held steady while Google Ads conversions fell, it's measurement, not demand. A gap that was always there isn't your drop; see why Google Ads and GA4 show different conversion numbers.
What do I do once tracking is fixed?
Add a data exclusion, so Smart Bidding ignores the broken days. Go to Adjustments in the Tools menu, select the Exclusions tab, then the plus button, and set the dates and scope. Exclusions apply to clicks, so start the range early enough to cover your conversion delay; Google suggests excluding at least 90% of the affected clicks. Apply it as soon as you find the problem, and don't remove it later. Bids and spend can still dip briefly, and if a week or more of clicks was affected, results may swing for 1 to 2 conversion cycles. Exclusions work for Smart Bidding in Search, Display, Shopping and Performance Max campaigns.
Did Google change something in my account?
Open Change history in the Campaigns menu. It covers 2 years, and the "User" column shows a person's email, "Google Ads system," "Google Ads API" or a tool's name, though Google says some account-level changes and changes made by its representatives may not be listed. Then check these:
- Auto-applied recommendations. The "History" tab on the Recommendations page lists what was applied. Auto-apply can add broad match keywords, targeting expansion and Google search partners, and adjust CPA targets. It never raises budgets.
- AI Max. Starting September 1, 2026, and rolling out through the month, Google moved Search campaigns that used campaign-level broad match or automatically created assets to AI Max with search term matching on, which uses broad match and "keywordless technology" to reach searches beyond your keywords. In the search terms report, filter "Match type" for "AI Max." More in what the AI Max auto-upgrade changed.
- The Target CPA change. Since August 17, 2026 (complete August 27), Target CPA and Target ROAS campaigns marked "Limited by budget" bid toward their target, even if they used to beat it. Google's example: a $10 target that was getting $5 "now delivers more closely to a $10 USD actual CPA," so the same budget can buy fewer leads. See the August 2026 Target CPA change.
- Learning. Google's pages disagree. "About Smart Bidding learning" says updates to budgets and targets "never trigger" Learning; "Understand your conversion tracking data" says frequent changes to budgets, targets or conversion goals "will reset the standard 7-14 day learning period." More in whether budget or target changes restart learning.
Did my costs go up or my impression share fall?
Compare clicks, average CPC and conversion rate between the good and bad periods. If CPCs rose and the budget didn't, you get fewer clicks and fewer leads. If clicks held but conversion rate fell, look at the landing page, the form and the search terms.
| Column | If it rose, it means |
|---|---|
| Search lost IS (budget) | Ads stopped showing more often because the budget ran out (campaign level only) |
| Search lost IS (rank) | Ads lost more auctions on Ad Rank, which depends on your bid, ad and landing page quality and how competitive the auction is |
If lost IS (budget) went up, see what "Limited by budget" means and whether to raise your budget. The auction insights report shows which other advertisers are in your auctions and how your ads compare, but shows nothing when your impression share is under 10%.
Did spam filtering or lead quality changes lower the count?
Sometimes the drop is junk you no longer count:
- New form checks. reCAPTCHA, double opt-in and server-side validation, which Google recommends, stop fake leads before they're counted.
- A new primary goal. If someone made the raw form fill a secondary action, or switched bidding to qualified leads, the "Conversions" column counts fewer. Secondary actions still show in "All conv."
- Google's own cleanup. Google removes some invalid conversions after they appear, "which might show as a small drop in conversions over time."
If qualified leads in your CRM held up, you lost junk, not pipeline. See how to stop spam leads from Google Ads.
Is demand actually down?
Consider it last. Impression share is impressions divided by eligible impressions, so if impressions fell while Search impression share held steady, you were eligible for fewer: fewer searches, or narrower reach if keywords, targeting or AI Max settings changed. Don't add a seasonality adjustment for a slow season. Google says Smart Bidding "already manages seasonal events," and the adjustments suit short events of 1 to 7 days.
Where Tofu fits
Tofu Ads Agent (our product) includes a conversion tracking audit for Google Search and can set up Google conversion events for a page visit or a click. It connects to HubSpot or Salesforce, and its pipeline view follows accounts from first impression through opportunity to closed-won, so you can see whether pipeline fell, not just form fills. Its weekly bid and budget recommendations stay proposals until you approve them. It doesn't add data exclusions, manage AI Max or auto-applied recommendations, or connect to GA4, and its bid optimization agent works on LinkedIn, not Google.
